
I want to introduce you to Paula VanBallen, a massage therapist and clinic owner who completely transformed the way she runs her multi-therapist practice in northern Minnesota. Paula came to me through my Dream Practice Mastery Academy coaching program back in 2014, and what she accomplished in the years that followed is a story every therapist running a practice needs to hear.
Paula had built a successful clinic, but she was working 60-hour weeks, doing everything herself, and running on empty. She was the kind of practitioner who was brilliant at her craft but had never been taught how to run a business. Sound familiar? I see this pattern constantly with the therapists I coach. They pour everything into their clients and leave nothing for themselves or the growth of their practice.
When Paula and I first connected, she was running a multi-therapist massage practice in a small town in northern Minnesota, closer to Canada than to the Twin Cities, as she likes to say. She had expanded from a solo practice into a clinic with multiple therapists on her team. The growth itself was impressive, but the way she was managing it was unsustainable.
Paula was handling everything. She was doing the marketing, managing the staff, solving every problem that came up, and still seeing a full client load herself. Her team would come to her with every issue, and she would put out the fires. She had no boundaries around her time, no systems for delegation, and no pricing structure that reflected the true value of her work.
One of the biggest challenges Paula faced was that she was undercharging. Like so many therapists I work with, she was nervous about raising her rates. She worried that clients in her small, rural community would not pay higher prices. She was stuck in the mindset that because she practiced in a small town, she had to keep her fees low.
Delegation was one of the most transformative skills Paula developed through our coaching. Before we started working together, she had her hands in every aspect of the business. If something needed to be done, she did it herself because she believed nobody else could do it the way she wanted.
We worked on identifying which tasks truly required Paula’s direct involvement and which ones could be handed off to her team. Marketing tasks, scheduling management, and day-to-day operational decisions were some of the first things we moved off her plate. She trained her receptionist staff to handle social media monitoring and certain marketing responsibilities. She empowered her therapists to make decisions and solve problems without running to her every time something came up.
The result was remarkable. Paula told me about a vacation she took where, for the first time, she did not have to worry about her practice falling apart while she was away. Her team handled everything. That moment was a breakthrough for her because it proved that the systems we had put in place actually worked. If you are a clinic owner who cannot take a week off without your business grinding to a halt, that is a sign you need to rethink how you are designing your dream practice.
The other major shift for Paula was pricing. She was terrified of raising her rates because she practiced in a rural area. I hear this from therapists all the time, and it does not matter whether they are in a small town or a big city. The fear is the same. They worry that if they charge more, their clients will leave.
What Paula discovered is that the right clients will pay for quality work. When she raised her prices, she did not lose the clients who valued her. The ones who were only shopping on price found somewhere else to go, and that was fine. It freed up space in her schedule for clients who truly appreciated the level of care she provided. This is exactly the kind of shift I teach in my coaching when we talk about being different rather than trying to be better than every other therapist in your area.
Paula also learned the importance of structuring her services into programs rather than selling single sessions. When you offer a program with clear outcomes, clients understand the value of what they are investing in. They are not just buying an hour of your time. They are investing in a result. This approach changed the way Paula’s clients saw her practice and dramatically increased her revenue per client.
Paula’s transformation came down to three things: learning to delegate, raising her prices to reflect her value, and building systems that allowed her practice to run without her being involved in every decision. These are the same principles I teach every therapist and clinic owner who comes through my coaching programs.
Paula shared something in our conversation that I think is incredibly important for anyone considering working with a business coach. She said that hiring a coach can be one of the scariest things you do, because our society tells us we should be able to figure everything out on our own. But she also said that if you keep doing what you have always done, you will never get where you want to go. Sometimes you need someone behind you cheering you on, giving you the tough love, and helping you see what you cannot see when you are too deep inside your own business.
